Why this frame is the wrong frame
"Ask your data" is the dominant pitch for AI in analytics tools in 2026. A natural-language chat input on top of a dashboard. You type a question — "what's our share at Sprouts in functional beverages this quarter?" — and the system answers in a sentence and a chart.
It's a great demo. It's also a bad fit for the actual work a brand-side CPG analyst does on real SPINS data.
This isn't a complaint about the technology — the natural-language layer is real and useful. It's a complaint about the frame. The "ask your data" framing assumes the analyst has data questions. In practice, a category analyst working a Tuesday SPINS pull has decision questions — and decision questions don't translate cleanly into single chat prompts. Worse, the chat frame hides the methodology choices that determine whether the answer in the chat window is the answer the analyst can defend in front of a buyer on Friday.

What "ask your data" gets right for CPG analytics
Three things, before the criticism:
1. The cognitive overhead of clicking through dashboard filters is real. A senior category analyst spending fifteen minutes a day clicking the same five filters into the same five reports is real cost. A chat input that takes the filter selection off the analyst's plate is a real improvement.
2. Newer analysts can't always name the report they need. An analyst three months into the job who's been told "go check whether Andronicos is a problem" doesn't necessarily know which combination of velocity, ACV-trend, and share-of-segment reports answers that question. A chat that translates "is Andronicos a problem" into the underlying queries is genuine onboarding value.
3. The leadership team often does have data questions. A VP of Sales who wants to know "what's our biggest distribution risk this month" is not going to drive a SPINS portal. A natural-language layer that lets them self-serve that one read takes a meeting off the analyst's calendar.
These are real. They're also Level 1 and Level 2 features on the agency spectrum (see What is agentic AI for CPG analysts?). They are not the analyst's load-bearing problem.
Three reasons it falls apart in real CPG analyst work
1. The analyst has decision questions, not data questions
When Jordan — a category analyst at a $32M premium pet-food brand (fresh-frozen and refrigerated raw diets) — sits down at his monthly review, his actual prompt isn't "what's our share at Pet Food Express." It's: "is our Pet Food Express business OK enough that I can focus the leadership deck on the Petco launch, or do I need to spend two slides on Pet Food Express?"
That's a decision question. Translating it into a chat prompt requires Jordan to already know which underlying analyses bear on the decision. Velocity by SKU? Share-of-segment? ACV-trend? Promo overlap? Competitor SKU launches? He has to pick — and the picking is the part of the job that takes years to learn. The chat input asks him to do that translation work up front, in a one-shot prompt, with no help.
The chat frame fits questions where the user knows what they want. Real analyst work is mostly questions where the user knows the decision and is reasoning toward what analyses to run. A useful AI layer should help with that reasoning — not assume it already happened.
2. Methodology choices are invisible in a chat answer
Ask a SPINS-aware chat tool "what's our ACV-weighted distribution at Kroger this quarter?" and a typical answer comes back: "Your ACV-weighted distribution at Kroger is 64.3%, up 2.1 points quarter-over-quarter."
Confident. Specific. Probably wrong, or at least suspect — and nothing in the chat answer tells the analyst why. The hidden choices behind that number include:
- Banner-level (Ralphs, Smith's, King Soopers, etc.) vs. total-Kroger aggregate — and SPINS' default depends on the contract tier. See Kroger banner vs. total in SPINS.
- Which Kroger data source is in play — SPINS direct, the SPINS-Circana MULO+ partnership, or 84.51° Stratum if the brand also licenses that. The "right" ACV varies. See SPINS vs. 84.51° Stratum vs. Circana for Kroger data.
- Whether the underlying store universe was reclassified mid-period. Reclassifications produce phantom moves that look like real ones in a chat answer.
- The denominator: %ACV of total-US-grocery, %ACV of Kroger-only, or %ACV of the brand's own channel definition. All three are legitimate; they produce different numbers.
Each of those is a methodology decision that determines whether the answer holds up in front of a buyer. The chat frame hides them. A dashboard view shows them in the filter sidebar, even if the analyst doesn't read it; a chat answer collapses them into a sentence the analyst has no way to audit.
The result: in any environment where the analyst's number will be quoted to someone else — a buyer, a broker, leadership — "ask your data" answers have to be re-checked against a real dashboard before they leave the analyst's screen. The chat saves the click but adds the audit. Net time saved: often negative.
3. You can't cite a chat answer in a buyer deck
The analyst's deliverable is rarely the analysis. It's the slide, the deck, the buyer email, the broker briefing. Those artifacts have to cite the source — implicitly or explicitly. A buyer at Sprouts who pushes back on a velocity claim will ask "show me the report."
A dashboard answer comes with a URL, a filter state, and an audit trail. A chat answer is ephemeral. Even if the chat tool logs the underlying query, the buyer-facing artifact loses the citation. Analysts who've gotten burned on this — and most senior CPG analysts have, at least once — develop an instinct to copy the chat answer into a real dashboard view before using it, which defeats the point.
The chat-first frame works in exploratory analysis, where the analyst is reasoning through a problem for their own clarity. It fails in deliverable analysis, which is most of the actual work of the job.
A worked example: same question, three frames, three different answers
Jordan's brand is reviewing distribution at Pet Food Express for fresh-frozen raw pet diets. The analyst asks: "what's our ACV at Pet Food Express in fresh-frozen raw this quarter?"
Chat frame answer: "ACV at Pet Food Express in fresh-frozen raw is 71.4% this quarter, up from 68.2% last quarter." Confident, one sentence. The analyst pastes it into the deck.
Dashboard frame answer: A filtered view showing ACV-weighted distribution at Pet Food Express, broken by week, with the segment definition in the filter sidebar reading "fresh-frozen raw — SPINS attribute hierarchy v2.3 (refreshed 2026-03-14)." The 71.4% is visible, and so is the fact that the SPINS attribute hierarchy was refreshed mid- quarter, which means the segment definition isn't apples-to-apples with last quarter's 68.2%.
Agentic frame answer: "ACV at Pet Food Express in fresh-frozen raw is 71.4% this quarter vs. 68.2% last quarter — but the SPINS attribute hierarchy was refreshed on 2026-03-14, which moved two SKU clusters in or out of the 'fresh-frozen raw' definition. On a constant-segment basis (using the v2.3 segment definition applied retroactively), the comparable trend is 70.1% last quarter to 71.4% this quarter — a much smaller +1.3 point move. The system recommends quoting the constant-segment number to the buyer."
The chat frame gave a confidently wrong answer (it overstated the trend by 230 basis points). The dashboard frame surfaced enough information for an experienced analyst to catch the problem. The agentic frame did the reconciliation up-front.

The chat frame's failure here isn't the natural-language part. It's that the system, having answered the question, didn't volunteer the methodology context the answer depended on. The right frame for AI in CPG analytics has to volunteer that context — that's most of where the value is.
The frame that works: "review this with me"
The frame that actually fits CPG analyst work isn't "ask your data." It's "review this with me."
The analyst names the decision they're trying to make. The system runs the analyses it thinks bear on that decision, surfaces the ones where the obvious read and the careful read disagree, and asks the analyst to edit the system's reasoning. The chat input is still there, but it's a correction mechanism — "actually, the Andronicos dip is a Q1 reset, not a promo overlap" — not the primary input.
This is the agentic Level-4 cut (see What is agentic AI for CPG analysts? for the full spectrum). The shift is from "the AI answers my questions" to "the AI proposes a defended answer and I edit it." In CPG analyst work, that's the productive direction. The analyst's expertise lands on reviewing reasoning, not on translating decisions into chat prompts.
A useful test for any AI-for-CPG demo: ask the vendor to show what happens when the user types the decision, not the query. "Are we losing share at Sprouts" is the decision. "What's our share at Sprouts" is the query. Most chat-frame tools turn the decision into the query under the hood and lose the methodology reconciliation along the way. The good ones don't.
A concrete example of what "review this with me" looks like in practice: Jordan's monthly category review surfaces an apparent velocity dip at Pet Supplies Plus and attributes it to a competitor promo overlap. Jordan knows the real story — it's a Q1 planogram reset at the banner, not promo pressure. The shape of the correction matters more than the tool. The capability that makes the review frame work is whether the analyst's one-sentence correction ("this is a Q1 reset, not promo overlap") propagates into the downstream analysis: the share trend recomputes excluding the reset weeks, the promo-overlap callout drops out of the narrative draft, and the correction is preserved so the next month's review knows to check for reset effects before assuming promo. Tools that do this are productive; tools where the same correction lives as an inert note next to an unchanged analysis are not. The architecture decides whether the frame works.
