What is agentic AI for CPG analysts?

Why the term needs a working definition

The phrase "agentic AI for CPG" started showing up in vendor decks in late 2025. Twelve months later, it's on every TPM landing page, every category-analytics roadmap, and most LinkedIn posts written by people who sell into brand teams. The term has run ahead of the work.

What an actual brand-side category analyst at, say, a $40M wellness brand needs to know is narrower than the slideware suggests: which of these tools, today, will let them shave four hours off the Tuesday SPINS pull without introducing errors a buyer will catch in Friday's deck. That's the test. Everything else is positioning.

This page is the working definition. What "agentic" actually changes about a CPG analyst's workflow, where it earns the name, and where the term is being used to dress up a chatbot.

"Agentic" means the system picks the analysis, not just the words

The clearest single-line definition: an agentic system decides which analysis to run, not just how to phrase the output.

A traditional analytics tool — including most "AI-powered" dashboards shipping in 2025 — does this:

  1. The analyst picks the report.
  2. The analyst picks the filters (category, retailer, time window).
  3. The system runs the query and renders the chart.
  4. The analyst interprets it.

The AI layer in those tools, where it exists, usually sits at step 4: generate a summary sentence, or step 3: autocomplete the filter. The analyst is still doing the analysis selection — the load-bearing intellectual work — by hand.

An agentic system inverts steps 1–2:

  1. The analyst names the decision ("are we losing share in refrigerated functional beverages at Sprouts?").
  2. The system picks the analyses that bear on that decision (ACV trend, velocity trend by SKU, share-of-segment, promo overlap, competitor SKU launches in window).
  3. The system runs all of them, surfaces the ones that disagree with the obvious answer, and explains why the disagreements matter.
  4. The analyst reviews the system's reasoning and edits it where the system got the framing wrong.

The shift is from "I run analyses, the tool helps me read them" to "the tool runs analyses, I edit which ones count." That second mode is what earns the word agentic. Without it, the AI feature is a nicer-looking summary box.

The four levels — where most vendors actually sit

A more useful version of the "agentic vs. not" question is a spectrum, not a binary. Four levels, from least to most agentic:

Level 1 — Chatbot. A natural-language interface on top of a fixed report. The analyst types "show me velocity for SKU 12345 at Sprouts," the system fills in the same filter form they'd have used manually. No analysis selection, no methodology choice. Useful as a search-bar replacement. Most "AI" badges in BI tools today sit here.

Level 2 — Assistant. Generates summaries, alerts, and explanations on top of analyses the analyst already chose. "Velocity is down 14% week-over-week, driven primarily by store-level distribution losses at Andronicos." Useful for narrative drafting, not for analysis selection.

Level 3 — Copilot. Suggests analyses the analyst might want to run, given the question they asked. "You're asking about velocity — do you also want me to check whether ACV held?" The analyst still approves each step. The system is participating in the analysis selection, not owning it. Most thoughtful 2025 "agentic" launches land here.

Level 4 — Agent. Owns the analysis-selection step end to end. Picks which analyses to run, runs them, surfaces the ones that disagree with the obvious read, and asks the analyst to edit the reasoning rather than approve each query. The analyst's job becomes review the system's framing, not pick the next chart.

For a CPG analyst making a real category-review decision, the practical difference between Level 3 and Level 4 is whether they can ask the question once and get a defended answer, or whether they have to approve fifteen sub-queries to get to the same place. The business of which one shaves the four hours off Tuesday is Level 4.

A worked example: the monthly category review

A regional natural CPG brand sells refrigerated functional beverages into Sprouts, Whole Foods (via Circana, not SPINS), Andronicos, and a long tail of natural independents via UNFI distributor flow. The brand does $48M annual revenue, ~$28M of which is SPINS-tracked. The category analyst, Maya, owns a monthly category review for the leadership team.

The non-agentic version of Maya's Tuesday morning:

  1. Pull last month's SPINS extract.
  2. Run ACV-weighted distribution by retailer and compare to L13W.
  3. Run velocity per TDP by SKU and segment.
  4. Run share trend at the segment level (segment = "functional refrigerated beverages — adaptogenic").
  5. Pull competitor SKU launches from the new-item report.
  6. Build the deck. Realize ACV-weighted distribution at Sprouts spiked 3.2 points week-over-week, which doesn't make sense — go back and check whether a store-cluster reclassification happened.
  7. It did. Adjust the read. Rebuild the slide.

Total: 4–6 hours, with the back-half spent on the kind of methodology reconciliation that doesn't show up in the deck.

The agentic version:

Maya types: "What's the story this month for our adaptogenic refrigerated line in natural channel?"

The system runs the same five analyses, surfaces the Sprouts ACV spike with a flag — "Sprouts ACV +3.2pts WoW is likely driven by a store-cluster reclassification effective March 14; the underlying distribution count didn't change. Excluding the reclass, the adjusted trend is flat." It also surfaces a velocity dip at Andronicos that Maya hadn't asked about but that's load-bearing for the leadership narrative.

Maya reads the system's reasoning. Disagrees with one framing — the system attributed the Andronicos dip to a promo overlap she knows is actually a Q1 reset issue. She corrects that in-place. The system updates the rest of the analysis. Total time: 35 minutes.

The four-hour delta isn't from faster queries. It's from skipping analysis selection and methodology reconciliation — the parts that were always done by hand and that Level 1–2 AI tools don't help with. The magnitude of the savings is brand-specific: cross-source brands with heavier reconciliation work (SPINS + Circana + Stratum) typically see larger deltas; single-source single-channel brands see smaller ones. What agentic AI for CPG does NOT do today

Three things the term is being stretched to imply that it doesn't actually do in 2026:

1. It does not make the decision. The analyst still decides whether to drop a SKU, push a promo, or escalate to a buyer conversation. The agentic layer accelerates the evidence assembly step; the human still owns the call. Vendors who pitch "the AI recommends what SKUs to drop" are overstating what the underlying model can defend in a buyer-facing context.

2. It does not write the buyer narrative. The buyer's job is political as much as analytical. A buyer at Sprouts has reasons for how they hold a line that aren't in any data system. Generating the deck text is the easy part; the analyst's actual value-add is the narrative shape, the framing, and the choice of what NOT to put on the slide.

3. It does not replace cross-source reconciliation work that happens outside the data the system has access to. If the SPINS extract doesn't include Whole Foods (it doesn't) and the brand needs a Whole Foods read, no amount of agentic capability fixes that — the Circana panel projection still has to be pulled separately. The honest scope: agentic AI for CPG saves the analyst hours on the analysis-selection and methodology-reconciliation parts of the job. It does not replace the analyst.

The market in 2026: who's actually shipping Level 3 vs Level 4

Most "AI for CPG" announcements in the last six months are still Level 1 (chatbot over a report) or Level 2 (summary generation). A handful of trade-promotion-management vendors have launched Level-3 features — copilot-style "would you like me to also check X?" prompts — typically by bolting an LLM onto an existing TPM data model.

The Level-4 cut — owns the analysis-selection step end to end and surfaces methodology conflicts without prompting — requires the underlying data model to be designed for it. Tools that started as BI dashboards and added AI as a feature struggle here, because the data model assumes the analyst picks the report. The pace of movement is fast enough that a vendor's level today is not where they'll be in nine months. The question to ask in any sales conversation is not "is it agentic" but "can you show me the system picking which analysis to run on a question I bring to the demo." Most demos collapse on that question; the few that hold up are the ones worth following.
